# How to build an AI roadmap your board will actually approve

Every leadership team we meet feels the pressure to "do something with AI." The ones that succeed resist the urge to start with a tool and instead start with a question: where does AI create the most value in our business, and how do we prove it quickly?

## 1. Start from the P&L, not the model

List the processes that consume the most time or cost. For each, ask whether the work is repetitive, language-heavy, or judgement-light. Those are your best early AI candidates — and they map directly to numbers your board already cares about.

## 2. Score opportunities on value and readiness

Plot each opportunity on two axes: potential value and data readiness. The top-right quadrant — high value, data already available — is where your first pilot should live. Everything else becomes a sequenced backlog.

## 3. Commit to a time-boxed pilot

Pick one opportunity and prove it in weeks, not quarters, against a single success metric. A working pilot on real data does more to win support than any slide deck.

## 4. Plan the path to scale up front

Before you build, agree how a successful pilot will be integrated, governed, and operated. Boards approve roadmaps that show not just a clever demo, but a credible route to production and ROI.
